What it is
Client ghosting is when a client company that commissioned work, a job order, a brief, an ongoing retained or contingent search, stops responding to the consultant mid-process. No formal cancellation, no "we've paused the role" email, no explanation. The hiring manager who was replying within a day goes silent, and the scheduled shortlist review gets skipped and never rebooked.
It can happen at any stage: after a brief is taken and before the first shortlist goes over, after candidates have been submitted and interviews scheduled, even after an offer stage that simply stalls. What defines it is not the stage, it is the absence of a closing message. A client who says the role is on hold, cancelled or filled internally has told you something you can act on. A client who goes silent leaves the mandate in limbo, still technically open, effectively dead.
A client who stops replying hasn't cancelled the job order. They just haven't told you yet.
Why it matters
A job order absorbs real cost before a single fee is invoiceable: sourcing, screening, a shortlist built and quality-checked, sometimes exclusivity granted over other agencies. When the client goes quiet, none of that converts, and there is no signal telling you to redirect the effort elsewhere. Worse, a stalled process still occupies a slot in the pipeline and the forecast until someone confirms it is actually dead.
Several agencies often work the same live role under a non-exclusive PSL, so a client going quiet does not always mean the role has closed. It can mean an internal hire, a competing agency's candidate getting the offer, a frozen budget or a reorg that shelved the headcount.
